The Admiralty Restoration — Delivery Process

Executing a restoration of this scale required solving a problem most construction programmes never face: how to carry out extensive structural and cosmetic work throughout a building while several of its listed features remained live, occupied, or simply too fragile to risk any adjacent disturbance. The solution lay not in any single technique, but in a carefully sequenced choreography of trades, each working within tightly defined boundaries designed to protect what sat just beyond their immediate task.

The building was divided into discrete working zones based on proximity to its most sensitive listed features — ornate plasterwork ceilings, original stone staircases, and irreplaceable decorative ironwork among them. Trades working within zones adjacent to these features operated under stricter protocols than elsewhere on site: reduced vibration tolerances, continuous protective covering, and, in several cases, direct supervision from a conservation specialist present specifically to intervene if any activity risked drifting outside agreed parameters.

Sequencing decisions were driven as much by protection as by construction logic. Structural work requiring vibration or load transfer was scheduled and monitored to avoid any activity near fragile plasterwork happening simultaneously elsewhere in the building, even when this meant trades working in relative isolation rather than the parallel scheduling a conventional programme might favour. This inevitably added time to certain phases, but eliminated the risk of cumulative vibration damage that might not become visible until months after completion.

Specialist trades — master plasterers, stone conservators, traditional joiners — were engaged specifically for their experience on comparable listed buildings, not simply their general trade competence. On a project of this sensitivity, the difference between a skilled tradesperson and a conservation specialist familiar with historic material behaviour proved decisive on multiple occasions, particularly when unexpected conditions were uncovered behind later, non-original alterations.

Protective measures extended well beyond the immediate work area. Adjacent listed features not directly involved in the current phase of work were fully encased in bespoke protective structures, engineered specifically for each feature’s shape and fragility rather than generic sheeting. This level of care added cost and time to the programme, but reflected a simple operating principle on heritage projects: damage to an irreplaceable original feature cannot be remediated by budget or schedule adjustment afterward — it can only be prevented beforehand.

Daily site walks, conducted jointly with the client’s own conservation advisor, provided a continuous check against this discipline slipping as the programme progressed and pressure to accelerate inevitably built. This ongoing oversight, uncomfortable as it occasionally was for the pace of individual trades, ultimately protected the outcome the client cared about most: a restoration where every listed feature emerged from construction exactly as it had entered it, regardless of how much work happened around it in the meantime.
